how to replace Gimbals on JR radio

Well,
I want to replace the original Gimbals on 8103 with the Large size from JR.
I just can not pull the shaft at the base. How do I replace them?
The gimbals contain three parts Top, middle and longer base shaft. How did
you people with JR radio do it?
