Guys I will ask some questions...for all your information. When you buy an brand new 9411SA or 3421SA it will come with a metal output shaft as Dave Lockhart has written.
The SA conversions that we pilots have been doing is a customize thing that some of us started doing. When we told JR about it...they came up with the idea of selling the 9411 and 3421's as SA versions similar tot he 8411SA. To order a 3421SA gear set it will include all the gears. But if you are converting older regular 3421 or 9411's in most cases the metal output gear is fine as is the pinion gear. So we just convert the middle ones. JR issued a part number for the new converts...the reality is it is a kit to convert the servos. On the 8411SA's the kit even comes with a new name plate.
If you order a 911 gear set or a 321 gear set as Dave has said it will not replace all the gears in the servo. It only does a few of them. The costs involved are with the metal gears. These are the expensive ones.
It could be that in these specific cases of delays in getting the gear sets that the metal output gear was holding up the show. I will see if I can find out some more info on the situation. When you guys have these problems contact one of us and we will help you a solution or even a work around. Believe me there are lots of ways to skin a cat. Its not special treatment for Team guys or Buddy's its that we sometimes have more info on the subject that you might.

When changing the servos to the SA versions, to get the right gear set it seems to work pretty well if you just drop the 4 from the servo number. Example: 9411 to a 9411 SA just get the 911 gear set. 3421 to a 3421 SA just get the 321 gear set. As stated previously generally the metal output gear is left in the servo with the remaining metal gears being replaced.

As it relates to the 9411, what nylon gear set can be used with these? When I look at the Horizon site I find much the same for the 9411SA as for the 3421SA, gear replacements are about $20 and rarely available.

Metal gears are expensive.
The 3421 comes with all metal gears while the 3121, 3021, and 321 all come with nylon gears (save the pinion on the servo motor) - all the gears are interchangeable.
The 3421sa has the metal pinion and a metal output shaft - the 3 gears in the middle are nylon (from the 3121, 3021, 321 servo).
If you buy -
- 3421 gears - they are all metal (and expensive).
- 3421sa gears - you will get the metal output shaft (expensive) and 3 nylon gears.
- 3121/3021/321 gears - you get all nylon gears (cheap) and you will have to move the ball-bearings on the ouput shaft from the old metal output to the new nylon output - or just re-use the old metal output which is I believe what Troy is suggesting.

Troy, if that is the case, then why does the entry on Horizon's site marked gear set for 3421SA (JRPSG3421SA) show "Not Available". Also, it is marked with a price of $18.95, not $3.95.
Go to the following link and look at the fourth entry down and you'll see what I'm referring to. A while back I had some 3421SA's in for service and they kept them for several weeks because the gears weren't available.

If you're correct on the gear set then that's awesome, not only are they available but much cheaper. Perhaps they're so new that it's just not general knowledge in the service department, but that's hard to believe. BTW, the guys I talked to at Horizon couldn't explain why the replacement nylon gears were so expensive compared to the 8411SA, maybe you're onto something.

These are the gears to use. I leave the metal output shaft and replace all the others below it to nylons. This is the way a standard 3421SA comes out of the package.
